Project Overview

This case study covers the planning and coordination behind The Imerian, an original fantasy IP I've independently developed since 2010. In 2021, I began building it into a professional creative business — establishing workflows to coordinate writing, illustration, branding, product development, publishing, and website management under one vision. The project has produced a published short story, original artwork, a company website, and a line of print products.

My Role and Responsibilities

As independent creator and project lead for The Imerian, I plan, coordinate, and execute every stage of development—from long-term creative planning through publication and product release.

Workflow

Managing The Imerian means coordinating writing, illustration, product development, website management, and publishing simultaneously. I built a centralized production tracker to monitor progress, prioritize work, estimate effort, and document project history in one system—rather than maintaining separate task lists per discipline. This makes it easier to balance competing priorities and see how individual tasks feed into larger milestones.

Project Organization

Projects are organized hierarchically to reflect both the overall production schedule and the work required to complete each milestone. Each black heading marks a major project category; orange sections identify individual initiatives within it. Multi-step tasks are grouped into expandable sections, keeping detailed work accessible without losing the high-level view.

Task Planning & Progress Tracking

Each task is tracked from initiation to completion using a standardized set of metrics: status, progress, priority, estimated effort, actual time invested, scheduling targets, and notes. This creates a historical record that improves future planning and flags scheduling risks before they affect larger milestones. The notes field documents anything that affects scheduling—external dependencies, creative revisions, unforeseen delays—so I can trace schedule changes and adjust future planning.

Performance Review & Schedule Analysis

Completed work is automatically logged in a separate completion record, creating a chronological history of progress across all disciplines. This log also measures planning accuracy: estimated completion dates are compared against actual delivery dates, with early tasks highlighted in green and delayed tasks in red. Reviewing this data refines future time estimates.

Challenges & Solutions

1. Coordinating Multiple Creative Disciplines

Building a cohesive vision across writing, illustration, publishing, website development, and products meant balancing competing priorities while keeping deliverables consistent.

Solution: I refined the tracking system—adding effort estimation, priority levels, notes, and completion logs to improve visibility and support better scheduling decisions. Priorities are reassessed regularly, so work can be rebalanced without losing sight of long-term goals.

2. Estimating Creative Work

Creative work is hard to estimate accurately, especially during ideation or editorial revision, where scope shifts as new improvements surface.

Solution: Recording both estimated and actual completion times created a feedback loop that continually sharpens my scheduling estimates.

3. Managing Dependencies

Some deliverables depend on external factors—material availability, equipment, upstream production tasks—that occasionally require schedule adjustments.

Solution: I document schedule changes and blockers alongside each task, keeping delays visible, traceable, and part of an accurate production history I can factor into future planning.

Project Impact

The Imerian remains in active development, and these workflows continue to support new writing, artwork, and products. The system also scales with the project as new publications and disciplines are added—replacing ad hoc planning with a documented process that improves visibility, consistency, and long-term coordination.
